Order delay email templates
Ten order delay messages for distributors and manufacturers: late stock, production slips, shipping holds and partial shipments, by email and chat.

Every product seller has to send this message sooner or later. A raw material is late, a line is down, a container is held at port. The delay itself is rarely what damages the account. Silence is. A buyer who hears about a delay from you, early and with a new date, can plan around it. A buyer who finds out when the truck does not arrive starts looking at other suppliers.
These templates cover the common cases, from a first heads-up to a partial shipment and a final apology. Each one states what happened, gives a new date or says when you will have one, and offers the buyer a choice. For the wider habit of keeping buyers informed, see how to write follow-up emails and what is lead time.
Rules for a good delay message
- Tell them as soon as you know. A delay announced a week early is a problem. A delay announced on the due date is a broken promise.
- Give a date, or say when you will. "Shortly" is not a date. If you do not know yet, name the day you will update them.
- Say what the buyer can do. Partial shipment, a substitute grade, a cancelled line. Give them options.
- Do not blame in detail. One honest sentence on the cause is enough. Do not name your supplier or carrier.
First notice of a delay
Subject: Update on order [Order number]: new ship date
Hi [First name], I want to tell you early: order [Order number] for [Quantity] of [Product] will not ship on [Original date]. [One-sentence reason, for example the raw material arrived later than planned.] The new ship date is [New date], which means delivery to [Location] by [Delivery date]. If that date causes a problem for your production, tell me and I'll look at what we can do. I'll confirm again on [Day] once the batch is released. [Your name]
Send it the moment you know. Always include the new delivery date, not only the ship date.
Subject: Order [Order number]: delay and next update
Hi [First name], Order [Order number] is delayed. [One-sentence reason.] I don't yet have a firm date from [Production / Our supplier / The carrier], and I'd rather not guess. I'll write to you again by [Day and time] with a confirmed date. In the meantime, if you need the material sooner, let me know the minimum quantity that keeps you running and I'll check what we can ship from stock. [Your name]
Use it when you honestly cannot give a date. The promise to update by a set day is what keeps the buyer calm.
Hi [First name], it's [Your name] from [Company]. A quick heads-up on order [Order number]: it will ship on [New date] instead of [Original date], because [short reason]. Delivery to you would then be [Delivery date]. Does that still work for you? I can look at a partial shipment if you need some of it sooner.
Use it for buyers who already talk to you on WhatsApp. Keep the message to a few lines and send it from the shared Inbox so colleagues can see it.
Giving the buyer a choice
Subject: Order [Order number]: partial shipment option
Hi [First name], Because of the delay on order [Order number], I can offer a partial shipment. [Quantity] of [Product] can leave on [Date], and the remaining [Quantity] will follow on [Later date]. Would you like me to split the order this way? If you'd rather wait and receive everything together, that's fine too. Please let me know by [Day] so I can book the transport. [Your name]
Use it when part of the order is ready and the buyer is running short. Say clearly who pays for the second delivery, if that matters.
Subject: Order [Order number]: alternative available now
Hi [First name], The [Product] you ordered is delayed until [New date]. We do have [Alternative product or pack size] in stock now. It [Short comparison, for example has the same specification in 25 kg bags instead of 1,000 kg totes]. I've attached the technical data sheet so you can check it against your specification. If it works, we can ship on [Date]. If not, we keep the original order as it is. [Your name]
Use it only when the substitute really meets the buyer's specification. Attach the data sheet so they can check.
Subject: Order [Order number]: your options
Hi [First name], I know the delay on [Product] is frustrating. You have a few options on order [Order number]: 1. Keep the order and receive it on [New date]. 2. Move the delayed line to a later order and ship the rest now. 3. Cancel the delayed line. Tell me which you prefer and I'll update the order today. If you pick option 3, there's no charge from us. [Your name]
Use it when the delay is long enough that the buyer may want out. Check your own terms before you promise "no charge".
Delays in transit
Subject: Shipment for order [Order number]: held at [Port or border]
Hi [First name], Your shipment for order [Order number] is being held at [Port or border] for [Short reason, for example an inspection or missing paperwork]. [We have sent / Our forwarder has sent] the documents needed, and we expect release around [Date]. I'll let you know the moment it clears. Updated delivery to your site is currently [Date]. If you need to tell your own customers, you can use that date. [Your name]
Use it for export orders. Keep the date as a best estimate and say so. See the export order checklist for the paperwork that most often causes holds.
Hello [First name], an update on order [Order number]. The carrier has told us the truck is running late. New delivery is [Date], between [Time] and [Time]. Please let me know who will be at [Location] to receive it. I'll message you again when the driver is close.
Use it as a reply inside an existing Telegram thread. Telegram works through your company's bot and the buyer has to message first, so this is a reply, not a cold opener.
After the delay
Subject: Order [Order number] has shipped
Hi [First name], Order [Order number] left our warehouse today with [Carrier]. Tracking number: [Number]. Expected delivery to [Location] is [Date]. Thank you for waiting while we sorted this out. I know it wasn't what you planned for. [Your name]
Send it as soon as the goods leave. It closes the loop on the earlier warning.
Subject: About the delay on order [Order number]
Hi [First name], Order [Order number] arrived [Number] days later than we promised, and I'm sorry. [One sentence on what you changed so it doesn't happen again.] As a gesture, I'd like to [Offer, for example include free freight on your next order / add a [Quantity] sample of [Product]]. I'll apply it when you next order, so just mention it to me. [Your name]
Use it once, after a serious or repeated delay. Only offer what you can actually do.
How to personalise them
- Use the buyer's own wording for what is at stake. If they said the line stops on the 14th, say "before the 14th" in your reply.
- Match the channel to the history. If every previous order was confirmed on WhatsApp, a formal email will feel cold.
- Give a number, not a feeling. "Five days" beats "a short delay".
- Update them even if nothing changed. "No change since yesterday" is better than silence.
Send them from your CRM
Delay messages go wrong when nobody owns the follow-up. One rep writes the heads-up, goes on leave, and the promised update never comes. Keeping the order, the conversation and the next step in one place avoids that.

Frequently asked questions
How early should I tell a customer about an order delay?
As soon as you know, even if you don't have a new date. A buyer who hears early can reschedule production or find a stop-gap. A buyer who hears on the due date has lost that chance.
Should I explain why the order is late?
Give one honest sentence. It shows you are in control. Do not add detail about your supplier or carrier, and do not make excuses. The buyer cares more about the new date and their options than the cause.
What if I can't give a new delivery date?
Say so, and name the day you will update them. A promised update time is better than a guessed date that you then miss.
Is WhatsApp or Telegram acceptable for delay notices?
Yes, if that is where the buyer already talks to you. Follow it with an email when the delay changes a commitment, such as a delivery date or quantity, so there is a written record.
Can PromptLab remind me to send a delay update?
Yes. A workflow can create a task for the owner when something changes, such as a deal stage or an incoming message, so the update gets written. The rep then sends it from the shared Inbox, where the thread stays on the account.
