A pipeline review goes wrong when it becomes a status report. Each rep reads out their deals, the manager nods, and nothing changes. A good review is shorter and sharper: it checks that the data is true, finds the deals that have stopped moving and ends with a next step for each one that matters.

  • The close date in the past. It quietly inflates the forecast, and it takes seconds to fix.
  • Sample feedback. Teams track the shipment and forget to ask what the buyer found. That feedback is the stage exit.
  • Quote follow-up. A quote is not a next step. Somebody still has to call.
  • Closing lost deals. Reps keep dead deals open because closing them feels like failing. Make it normal, and capture the reason.
  • Checking last week's actions. Without it, the meeting teaches reps that next steps are optional.

How often should I review the pipeline?

Weekly for each rep's active deals, with a longer monthly session on the whole pipeline. Keep the weekly one short, around 30 to 45 minutes.

What is a stale deal?

A deal that has had no real activity, such as an email, call or meeting, for longer than your sales cycle justifies. Pick a limit that fits your business and apply it to everyone.

What are stage exit criteria?

They are the facts that must be true before a deal can move to the next stage. For example, a deal can't leave "Sample sent" until the sample has shipped and a tracking record exists.

Who should attend a pipeline review?

The sales manager and the reps with deals in play. Add operations when samples or orders are the bottleneck.

What should the review produce?

A short list of next steps with an owner and a date, and a cleaner pipeline. If nobody is clearer on what to do next, the meeting wasn't a review.
